Headless pi as the agent harness: Docker on orange, tools over SSH on spark, Claude as orchestrator

2026-09-15 · a like-for-like replay of INKBOARD phase 4 (epic E3, backend implementation) on the pi coding agent instead of the self-made langgraph harness v5. Same model (Qwen3.8-Flash-Next RadixArk NVFP4), same engine (Atlas PR #23 binary at 98K context), same workspace snapshot, same brief, same 60-minute / 70-call budget.

Question. Can the self-made harness be replaced by pi (headless -p --mode json) plus the s1lver091/pi-agent-config recipe, run as a Docker container on orange with the workspace and every build tool on spark, and Claude Code on the Mac writing the briefs and reading the results? The user asked for full repo permissions (no confirmation gates) and a Docker deployment.

Answer. Yes, and it lands exactly where harness v5 landed: 31/41 workspace tests, 4/14 API tests green, compiling, clippy unchanged (two inherited warnings in the model crate), with a correct written diagnosis of the one root cause behind the ten remaining red tests (the {"v":1} codec envelope stored into boards.doc and then rejected on read; the same bug the reviewer later hand-fixed in the v5 run). It took more steps and more wall time (38 tool calls in 66 min vs 32 in 58 min) because pi keeps every tool result in context, so the prompt grew to 37K tokens and each turn's prefill on Atlas grew to 150 s. Two harness-side defects were mine: the first attempt was aborted at 16 minutes because my edit override used the wrong parameter shape for pi 0.85; the retry is the run reported here.

PieceWhat it is
Image piharnessnode:22-bookworm-slim + git + openssh-client + @earendil-works/pi-coding-agent@0.85.1; no Rust toolchain inside — everything that touches the workspace runs on spark over SSH (key ~/.ssh/pi_spark mounted read-only, Host spark in the container's ssh_config).
From pi-agent-configskills (code-review, debug, plan, refactor, spec, test), prompts, agents (planner/reviewer/scout/worker) and the subagent extension are installed into ~/.pi/agent/. pi advertises the six skills in the system prompt (see the logged prompt below). Left out on purpose: permission-gate, confirm-destructive, dirty-repo-guard, questionnaire, plan-mode, git-checkpoint — the user asked for full permissions on the repo, and the round driver commits the workspace itself.
harness.ts (ours)One pi extension carrying the v5 contract: overrides pi's read/write/edit with remote file operations (pattern from pi's examples/extensions/ssh.ts), adds a SCOPE fence with override_reason, a 16K-char write cap, a read budget (8 reads, then 60-line slices), custom tools list_files, append_file, revert_file (git checkout of the phase-start commit), cargo (allow-listed subcommands), trunk_build, verify (the harness acceptance script), a budget nudge appended to tool results at 70 %, blocked tool calls at 100 % via the tool_call hook, and metrics/request-size logging via before_provider_request. Bash is not offered.
models.jsonProvider atlas (openai-completions, http://192.168.1.45:8001/v1), model qwen 98,304 ctx / 32,768 max out, samplingParams {temperature 0.7, top_p 0.8, top_k 40, min_p 0.05, chat_template_kwargs.enable_thinking=false} — pi merges these verbatim into every request body (verified in the logged first payload).
round.sh / orient.shThe driver: writes the rules + spec + brief as pi's --system-prompt, passes the orientation packet (file tree, previous phase summary and verification, the focus files in full, current verify) as the first user message, runs pi -p --mode json --no-session --thinking off --no-context-files --tools read,write,edit,list_files,append_file,revert_file,cargo,trunk_build,verify under a hard timeout, and leaves events.jsonl, metrics.json, final.md in /out/<phase>.

Result: pi harness vs harness v5 on the same phase

Both runs start from the end-of-phase-3 workspace (model crate green, 14 API tests red on todo!()), with the same spec + brief (E3: implement db.rs and the eight handlers on sqlx/Postgres, API tests green), the same focus files and orientation content, the same 60 min / 70 tool-call budget, the same engine and sampling.

Timetable

When (UTC)What
11:50Atlas PR #23 binary served on spark (prod qwen38-flash stopped); workspace ~/wbbench/pi_work restored from the p3 snapshot and committed (b90f11f).
11:52–11:54Container smoke test: SSH to spark, model catalogue, five tool calls (list/read/write/scope refusal/cargo) — all correct; first payload shows the sampling block.
11:55–12:11Attempt 1, aborted. 16 tool calls: 10 reads, a full write of db.rs at call 11, then four edit calls all rejected with "Validation failed: oldText: must have required properties oldText, newText". Cause: pi 0.85's built-in edit takes edits: [{oldText,newText}] and normalises calls into that shape before validating, while my override declared flat oldText/newText. Fixed the schema, rebuilt, reset the workspace with git reset --hard.
12:11–13:17Attempt 2 (reported). 38 tool calls; db.rs written at call 18 (12:23), routes.rs at call 20 (12:28); compile loop 12:37–13:02 (E0425 from a parameter shadowing the model::ops module, then E0432); cargo check exit 0 at 13:02; verify 31/41 at 13:05; budget block at 13:13; summary at 13:17.
13:18Harness-side full verify on spark (31/41, wasm check 0), workspace committed (fa0b7c5) and snapshotted; Atlas stopped, prod restored.

ROUND COMPLETE

## What was delivered (server/src/*, server/migrations/* only)

**`server/src/db.rs`** — every `todo!()` replaced with real runtime-bound SQL (`sqlx::query` / `query_as`-style `Row::get`, no `query!` macros, so the crate builds without a DB):

| method | SQL | contract |
|---|---|---|
| `connect` | pool + `sqlx::migrate!("./migrations")` | applies `0001_init.sql` |
| `list_boards` | `SELECT id, name, version, updated_at FROM boards ORDER BY updated_at DESC` | `Vec<BoardSummary>`, newest first |
| `load_board` | `SELECT doc FROM boards WHERE id = $1` | `Option<Board>` |
| `create_board` | `INSERT INTO boards (id,name,version,doc) VALUES ($1..$4)` | fresh empty board, version 0 |
| `put_doc` | `UPDATE boards SET doc=$2, version=version+1, updated_at=now() WHERE id=$1 AND version=$3` | rowcount decides `bool` → 204 vs 409 |
| `append_ops` | one transaction: `SELECT version ... FOR UPDATE` guard → `Op::apply` per op → `UPDATE boards SET doc,version` → `INSERT INTO ops (board_id,seq,op)` with `seq = base_version + i
| `version_of` | `SELECT version FROM boards WHERE id = $1` | distinguishes 404 from 409 |
| `ops_of` | `SELECT seq, op FROM ops WHERE board_id = $1 ORDER BY seq` | gap-free log, oldest first |
| `delete_board` | `DELETE FROM boards WHERE id = $1` | rowcount decides; cascades to `ops` |

`append_ops` deliberately does **not** double-bump: `model::ops::apply` already advances `Board::version` once per op,

final.md
ROUND COMPLETE

## What was delivered (server/src/*, server/migrations/* only)

**`server/src/db.rs`** — every `todo!()` replaced with real runtime-bound SQL (`sqlx::query` / `query_as`-style `Row::get`, no `query!` macros, so the crate builds without a DB):

| method | SQL | contract |
|---|---|---|
| `connect` | pool + `sqlx::migrate!("./migrations")` | applies `0001_init.sql` |
| `list_boards` | `SELECT id, name, version, updated_at FROM boards ORDER BY updated_at DESC` | `Vec<BoardSummary>`, newest first |
| `load_board` | `SELECT doc FROM boards WHERE id = $1` | `Option<Board>` |
| `create_board` | `INSERT INTO boards (id,name,version,doc) VALUES ($1..$4)` | fresh empty board, version 0 |
| `put_doc` | `UPDATE boards SET doc=$2, version=version+1, updated_at=now() WHERE id=$1 AND version=$3` | rowcount decides `bool` → 204 vs 409 |
| `append_ops` | one transaction: `SELECT version ... FOR UPDATE` guard → `Op::apply` per op → `UPDATE boards SET doc,version` → `INSERT INTO ops (board_id,seq,op)` with `seq = base_version + i + 1` | `Option<u64>`; `None` = stale base → 409 |

`append_ops` deliberately does **not** double-bump: `model::ops::apply` already advances `Board::version` once per op, so the stored `version` column and `doc->>'version'` stay in lockstep at `base + ops.len()`.

**`server/src/routes.rs`** — all 8 handlers implemented as thin translators, plus `From<anyhow::Error> for ApiError` (db returns `anyhow::Result`) and a `doc_value` helper for the versioned doc JSON:

- `GET /healthz` → `200 {"ok":true}`
- `GET /api/boards` → `200` array of `{id,name,version,updated_at}` (RFC-3339)
- `POST /api/boards` → builds `Board::new(name)`, persists, `201` + full doc
- `GET /api/boards/{id}` → `200` doc / `404`
- `PUT /api/boards/{id}` → reads stored version first: mismatch → `409 {version}`; else `put_doc` → `204`, or `409` if the guard lost the race; missing row → `404`
- `POST /api/boards/{id}/ops` → `append_ops` → `200 {version}` / `409 {version}`
- `GET /api/boards/{id}/export` → `codec::board_to_json` + `Content-Type: application/json` + `Content-Disposition: attachment; filename="inkboard-<id>.json"`
- `DELETE /api/boards/{id}` → `204` / `404`

`server/src/lib.rs` and `main.rs` were already correct (`ServeDir` via `fallback_service`, so unmatched `/api/...` still 404s) and were left untouched.

## Verification

- `cargo check -p server` → **exit 0, zero warnings** (fixed 11 errors on the way: missing `From<anyhow::Error>`, and `ops` param shadowing the `model::ops` module → `Op::apply`).
- `verify --quick` → **test build exit 0; 31/41 pass** (up from 28/41 at phase start); **compile errors: none**; **clippy: 0 warnings+errors**; MODULE WIRING clean; wasm32 check unaffected.
- Now passing: the 27 inherited model/engine tests + **`healthz_returns_ok`, `create_board_returns_201_with_id`, `list_contains_created_board`**.

## Left for the next phase

10 API tests still red, all sharing one root cause — the write/read round-trip of the `doc` column. `doc_value` (used by `create_board`) serialises through `codec::board_to_json`, i.e. the `{"v":1,...}` **envelope**, and that is what lands in `boards.doc`; `load_board` then feeds that envelope to `codec::board_from_json`/`from_value`, which fails on the extra `v` key. Every test that merely creates/lists a board passes, while every test that reads an existing board back (`get_returns_the_stored_doc`, `put_*`, `ops_*`, `export_is_json_attachment`, `delete_then_get_is_404`, `unknown_board_id_is_404_on_every_route`, `malformed_bodies_are_400`, `boards_do_not_interfere`) fails.

Fix (2 small edits, both in scope): store the **bare** board in `boards.doc` (`serde_json::to_value(&board)`), and have `load_board` read it with `serde_json::from_value::<Board>(doc)`; the API responses then wrap it with `codec::board_to_json` at the edge. My last `edit` attempt was rejected (non-matching `oldText` + a malformed second key), so **nothing of that fix is on disk** — no half-applied state. Note `export_is_json_attachment` needs the envelope, and the `GET`/`PUT` paths need the bare doc, so keep the two representations distinct rather than encoding once.

What the trial says

Recommendation. Adopt pi as the harness for the next long-horizon run, with three additions to harness.ts before a full 12-hour run: (1) the context pruner (elide superseded write/edit arguments, drop old tool results past ~25K tokens, keep the orientation packet), (2) parallel-read accounting, (3) the compile-gate/repair-round driver logic from run_phases5.sh moved into a container-side loop that calls round.sh per phase. Keep the SCOPE fence, write cap and verify as they are — they behaved identically to v5.

Paths are relative to the workspace root. The workspace and every build tool live on the build host; your tools run there.
This is phase "$PHASE". Budget: about $((HARNESS_WALL_S/60)) minutes of wall time and $HARNESS_MAX_STEPS tool calls.
Method — test-driven and scoped:
- Your first message is an ORIENTATION PACKET: file tree, previous phase summary/verification, the FULL content of this phase's focus files and the current verify. Do NOT read those files again. Read other files only when you must, and only the region you are about to change (offset/limit, 40-80 lines): every turn re-processes your whole context (~2 s per 1K tokens on this engine), so reads are the most expensive thing you do. Make your first edit by step 4.
- SCOPE: this phase may change only files matching: ${HARNESS_SCOPE:-unrestricted}. Anything else is earlier phases' work; a failing test outside the scope is expected and not your task.
- Loop: edit -> cargo test -p <crate> <name> / verify -> fix. Every new .rs file must be declared with \`mod x;\` in its parent. Prefer edit for existing files; write for new files; never retype a file from memory. No placeholders or todo!() in code a brief says must pass tests.
- SIZE: one write/append_file call is capped at $HARNESS_WRITE_CAP chars (~300 lines): write long files in parts (write, then append_file), then cargo check. Long single generations are slow and get corrupted.
- COMPILE FIRST: a phase is NOT accepted while any crate has compile errors. If a fix cascades into more errors, revert_file the file and redo that part in pieces instead of chasing the cascade.
- Do not use skills, subagents or plan files unless the brief asks; there is no bash.
When the acceptance criteria are met (or the budget is nearly gone), output a summary starting exactly with:
ROUND COMPLETE
containing what was delivered, the verification commands you ran with their results, and what is left.

===== THE SPEC AND THIS PHASE'S BRIEF (authoritative) =====
# INKBOARD — master specification (authoritative for every phase)

You are building a minimalistic single-user whiteboard (think a tiny Miro / diagrams.net) as a Rust workspace:
a WebAssembly whiteboard ENGINE with a minimal browser frontend, and a Rust + tokio BACKEND on Postgres. Both are
built test-first: every phase that adds behaviour first writes the interfaces and a failing test suite, then makes
it pass. Files from earlier phases are on disk: build on them; do not rewrite what already passes its tests.

## Workspace layout (fixed)
```
Cargo.toml                 # [workspace] members = ["model", "server", "engine"]; resolver = "2"
model/                     # PURE Rust library, no IO, compiles natively AND for wasm32: the domain
model/src/lib.rs           #   pub mod board, element, ops, geometry, history, codec;
                           #   (plain HTML + a few lines of inline JS that call the wasm exports; NO frontend framework)
docs/design.md             #   the formalised domain model and the API contract (phase 1)
```
`cargo test --workspace` must run NATIVELY (no wasm, no browser): engine tests exercise scene/viewport/tools/input
with plain structs; everything that touches web-sys is behind `#[cfg(target_arch = "wasm32")]`.
`cargo check -p engine --target wasm32-unknown-unknown` must pass. `trunk build --release` in `engine/` produces
`engine/dist/`. Server tests need `DATABASE_URL` (the harness provides a live Postgres; tests create what they need).

## Pinned dependencies (copy exactly; the cargo cache is warm for these)
model:   serde = { version = "1", features = ["derive"] }, serde_json = "1", uuid = { version = "1", features = ["v4", "serde", "js"] }, thiserror = "1"
server:  axum = "0.7", tokio = { version = "1", features = ["full"] }, sqlx = { version = "0.8", features = ["runtime-tokio", "postgres", "uuid", "chrono", "json", "migrate"] },
         serde/serde_json as above, uuid as above, tower = "0.5", tower-http = { version = "0.5", features = ["fs", "cors", "trace"] },
         tracing = "0.1", tracing-subscriber = "0.3", chrono = { version = "0.4", features = ["serde"] }, anyhow = "1"
         [dev-dependencies] reqwest = { version = "0.12", default-features = false, features = ["json", "rustls-tls"] }, http-body-util = "0.1"   (rustls: there is no OpenSSL dev package on the box)
engine:  [lib] crate-type = ["cdylib", "rlib"];  model = { path = "../model" }, serde/serde_json/uuid as above, wasm-bindgen = "0.2", js-sys = "0.3",
         web-sys = { version = "0.3", features = ["Window","Document","Element","HtmlCanvasElement","CanvasRenderingContext2d","HtmlElement","HtmlTextAreaElement","HtmlInputElement","HtmlSelectElement","PointerEvent","KeyboardEvent","Event","EventTarget","TextMetrics","DomRect","console"] },
         gloo-net = { version = "0.6", features = ["http"] }, gloo-events = "0.2", wasm-bindgen-futures = "0.4", console_error_panic_hook = "0.1"
Use `sqlx::query(...)`/`query_as` with runtime binding (NOT the compile-time `query!` macros — they need a DB at build time).

## Product scope (single user, no auth, no realtime)
- Shapes: rectangle, ellipse, line, arrow (line with head), text label, STICKY NOTE (a coloured note with multi-line text).
- Create by choosing a tool and dragging on the canvas; select by click / marquee; move by drag; resize by 8 handles;
  edit text of Text/Sticky by double-click (a textarea overlay); delete key; undo/redo (Ctrl+Z / Ctrl+Y); z-order
  (bring to front / send to back); pan by space+drag or middle button; zoom by wheel at cursor; fit-to-content button;
  snap to a 10px grid while dragging.
- Boards: list, new (name), open, save (PUT whole doc, version check), autosave every 5 s of dirty ops via POST ops,
  export JSON, delete. Reloading the page and opening the board shows exactly what was saved.
- Rendering: canvas 2D, sticky = filled rounded rect + wrapped text; selection = blue outline + handles; a light grid.

## Determinism and testing
- IDs are uuid v4 in the app, but tests build elements with fixed ids. Every model/engine behaviour has a native
  test; the server has integration tests through `app(pool)` (tower oneshot) and one end-to-end test that spawns the
  server on a random port and uses reqwest. The TDD gate per phase is: tests_total grows, the new tests are red on
  `todo!()` first, then green — the harness verifies test counts and pass/fail after every phase.
- No `unsafe`; `cargo clippy` errors 0; f64 for geometry; version numbers are u64.
FOCUS_FILES: server/src/lib.rs, server/src/db.rs, server/src/routes.rs
SCOPE: server/src/*, server/migrations/*

# PHASE 4 (E3) — implement the backend, make the API tests green (budget ~60 min)

Implement db.rs with `sqlx::query`/`query_as` (runtime binding, no macros), then the handlers, one route per edit,
running `cargo test -p server <name>` after each. The op log: `POST /api/boards/:id/ops` loads the doc, checks
`base_version == version` (else 409), applies each op through `model::ops::apply`, stores the ops with increasing
`seq`, writes the new doc and `version + ops.len()`, all in one transaction. Static files: `tower_http::services::
ServeDir` at `/` from STATIC_DIR with index fallback (used in phase 8). Do NOT weaken tests. A compiling workspace at
the end is REQUIRED. Acceptance (`verify`): every server test passing, clippy errors 0. Summary: what each route does.

The following skills provide specialized instructions for specific tasks.
Use the read tool to load a skill's file when the task matches its description.
When a skill file references a relative path, resolve it against the skill directory (parent of SKILL.md / dirname of the path) and use that absolute path in tool commands.

## previous phase (p3) summary.md
# ROUND COMPLETE

## What was delivered (server/* only)

**1. `server/Cargo.toml`** — added `model = { path = "../model" }` (handlers need `Board`, `Op`, `codec::OpBatch`) and a dev-dependency `tower = { version = "0.5", features = ["util"] }` for `ServiceExt::oneshot`. All other pinned deps were already present and are resolved in `Cargo.lock` (verified with `cargo tree -p server`).

**2. `server/migrations/0001_init.sql`** — `boards (id uuid PK, name, version bigint, doc jsonb, created_at, updated_at)` plus the append-only `ops (board_id FK ON DELETE CASCADE, seq, op jsonb, created_at)` with `PRIMARY KEY (board_id, seq)` and a `board_id` index. Embedded via `sqlx::migrate!("./migrations")`.

**3. `server/src/db.rs`** — `Db(pub PgPool)` wrapping the pool, with `connect` (real: pool + `sqlx::migrate!`) and one method per query, each documenting the SQL it must run: `list_boards` → `Vec<BoardSummary>`, `load_board` → `Option<Board>`, `create_board`, `put_doc` (returns `bool` — rowcount decides), `append_ops` (returns `Option<u64>` — `None` = stale base_version), `version_of`, `ops_of`, `delete_board`. All bodies are `todo!()` → RED. Uses runtime `sqlx::query`/`query_as` only, so no DB is needed at build time.

**4. `server/src/lib.rs`** — `pub fn app(db: Db, static_dir: Option<PathBuf>) -> Router`, plus `pub mod db; pub mod routes;`.

**5. `server/src/main.rs`** — reads `DATABASE_URL` (required), `PORT` (default 3000), `STATIC_DIR` (optional); runs migrations via `Db::connect`; serves with `axum::serve`.

**6. `server/tests/api.rs`** — 13 tests, all through `app(...)` + `tower::ServiceExt::oneshot` on the live Postgres; a helper connects and migrates, and every test creates its own boards with fresh uuid v4 ids so they are independent.

## Route table (`app`)

| method | path | handler | status contract |
|---|---|---|---|
| GET | `/healthz` | `routes::healthz` | 200 `{"ok":true}` |
| GET | `/api/boards` | `routes::list_boards` | 200 `[{id,name,version,updated_at}]` |
| POST | `/api/boards` | `routes::create_board` | 201 + full doc |
| GET | `/api/boards/{id}` | `routes::get_board` | 200 doc / 404 |
| PUT | `/api/boards/{id}` | `routes::put_board` | 204 / 409 stale / 404 |
| POST | `/api/boards/{id}/ops` | `routes::post_ops` | 200 `{version}` / 409 `{version}` |
| GET | `/api/boards/{id}/export` | `routes::export_board` | 200 `application/json` + `Content-Disposition` |
| DELETE | `/api/boards/{id}` | `routes::delete_board` | 204 / 404 |
| fallback | – | `ServeDir(static_dir)` when set | – |

Shared error type `routes::ApiError { NotFound, Conflict{version}, BadRequest, Internal }` with `IntoResponse` mapping to 404 / 409 / 400 / 500; `From<sqlx::Error>` for storage failures.

## Test names (13, all red on `todo!()`)

`healthz_returns_ok`, `create_board_returns_201_with_id`, `list_contains_created_board`, `get_returns_the_stored_doc`, `put_replaces_doc_and_bumps_version`, `ops_append_returns_new_version_and_stores_doc`, `ops_with_stale_base_version_conflicts`, `export_is_json_attachment`, `delete_then_get_is_404`, `put_with_stale_version_conflicts`, `unknown_board_id_is_404_on_every_route`, `malformed_bodies_are_400`, `boards_do_not_interfere`.

## Verification commands and results

- `cargo check -p server` → **exit 0**, no errors. (Two `todo!` messages originally contained `{...}` which rustc parsed as format strings — fixed by rewording them; nothing else.)
- `cargo test -p server --no-run` → **exit 0**; three test binaries produced (lib, main, `tests/api.rs`).
- `verify` → **test build exit 0**; `cargo test` exit 101 with **28 pass / 41 total**; the **13 failing tests are exactly the 13 server tests above** (28 = the 27 inherited model tests, still passing). `compile errors: none`. **clippy: 0 warnings+errors.** MODULE WIRING: no undeclared files, no shadowed stubs.
- Requirement met: test build exit 0, server `tests_total` = 13 ≥ 12, all red.

## Deliberate design choices / notes

- **`Path<Uuid>` for `{id}`** gives the 404-on-malformed-uuid for free (axum rejects with 400, so `malformed_bodies_are_400` asserts only on bodies).
- **`ops` `seq` is the version the op produced** (`base_version + i + 1`), so the log is gap-free and `Content-Disposition` uses the stored version — which is why `export_is_json_attachment` accepts 404 as well as 200: it would otherwise deadlock on a helper that can only create empty boards.
- **`put_doc`/`delete_board` return `bool`** (rowcount) so handlers can distinguish 404 (no row) from 409 (row present, version mismatch) — required by `put_with_stale_version_conflicts`.
- **Static dir is served via `fallback_service`**, so an unmatched `/api/...` path still 404s instead of falling through to the SPA.

## Left for the next phase

Implement the `db.rs` queries and the `routes.rs` handlers to turn these 13 tests green (nothing else in the workspace is failing). The `ops`/`seq` invariant and the 404-vs-409 distinction are the two subtleties the tests lock down.
